Training Records and Competency: How to Prove Your Team Is Qualified at Audit Time

Sooner or later, an auditor will look you in the eye and ask a simple question: “Show me that the people doing this work are qualified.” Training records for manufacturers are how you answer. Not your memory of who trained whom, not a stack of signed attendance sheets in a binder. Complete, verifiable records that prove each person had the right training, understood it, and was assessed as competent before they touched the work.

This is one of the most common findings in ISO 9001 audits, and it is almost always avoidable. The gap is rarely that training did not happen. The gap is that nobody can prove it did.

What does an auditor actually want to see? #

Auditors are not looking for training theater. They are looking for a closed loop. For every role that affects quality, they want to see four things:

  1. Defined competency requirements for the role (skills, knowledge, experience)
  2. Training records showing each person received the planned training
  3. Evidence of effectiveness, meaning proof the training worked, not just that it happened
  4. Records maintained and retrievable, tied to the person, the procedure, and the version

That third point is where most manufacturers stumble. An attendance signature proves someone sat in a room. It does not prove they can calibrate the gauge, run the weld, or follow the revised work instruction. ISO 9001 explicitly requires you to evaluate the effectiveness of actions taken. Paper attendance lists fail that test.

What do complete training records include? #

A complete training record answers five questions: who, what, when, by whom, and with what result. At a minimum, each record should capture:

  • Employee name and ID, plus the role or job function at the time
  • Training subject, linked to the specific procedure or document (with version number)
  • Date completed and trainer name
  • Method (classroom, on-the-job, e-learning, external course)
  • Assessment result: test score, observed demonstration, or supervisor sign-off

That last field is the difference between a record that satisfies an auditor and one that invites a finding. Link every record to the document version that was current when training happened. When a procedure changes from Rev C to Rev D, the record should show who was trained on Rev D and when. If it cannot, you cannot prove the team is working to the current revision.

How do you prove competency, not just attendance? #

This is the heart of the matter. Competency is demonstrated ability, and you can document it several ways:

  • Knowledge checks: short quizzes after procedure training (even five questions work)
  • Observed demonstration: a supervisor watches the operator perform the task and signs off against defined criteria
  • On-the-job training (OJT) hours: structured OJT with milestones, not just shadowing
  • Requalification on a schedule: skills expire. Welding, forklift operation, calibration, and internal auditing all need periodic re-verification
  • Performance evidence: low scrap rates, first-pass yield, or clean inspection results can support, but should complement rather than replace direct assessment

Set requalification frequencies by risk. A torque wrench operator might need annual re-verification. An internal auditor might need it every two years. Whatever you choose, write it down and follow it, because the auditor will check that you did.

What happens when training records live in spreadsheets and binders? #

Most small manufacturers manage training with a spreadsheet, a shared folder of scanned certificates, and someone’s memory of who is qualified for what. It works until it doesn’t:

  • Expired qualifications go unnoticed. Nobody remembers that six operators’ forklift certifications lapsed last month until the auditor finds it.
  • Procedure updates do not trigger retraining. Engineering revises a work instruction, production keeps working from memory, and there is no record of who was brought up to speed on the new version.
  • Records scatter. Certificates live in HR files, OJT sign-offs live on the shop floor, and quiz results live in an email thread. Pulling one complete employee file takes hours.
  • Turnover creates blind spots. When the quality manager leaves, the mental map of who is qualified for what leaves with them.

Each of these turns into an audit finding, a production risk, or both.

What changes when training records live in one QMS? #

When training records live inside your quality management system instead of alongside it, the whole process tightens up:

  • One employee record: training history, certifications, and competency assessments for every person, searchable in seconds
  • Version-linked training: each training assignment points to the exact procedure revision, so retraining triggers automatically when documents change
  • Expiry alerts: the system flags lapsing certifications and requalification dates before they expire, not after the auditor notices
  • Effectiveness built in: quizzes, supervisor sign-offs, and OJT checklists are part of the record, not separate paperwork
  • Audit-ready exports: pull a complete training matrix or individual file during the audit instead of assembling it the night before

This is exactly what training management software is built for: training plans, competency tracking, version-linked assignments, and expiry alerts in one place. And because it sits inside the QMS, it connects naturally to audit management software when it is time to show your evidence.

Start with the training matrix #

If you are starting from scratch (or from a messy spreadsheet), build a simple training matrix first. Rows are employees, columns are required trainings or competencies for their roles, and each cell shows status: qualified, in training, or expired. It is the single most useful document you can bring to an audit, and it is also the map that shows you exactly where your gaps are.

Then close the gaps, one cell at a time. Define what qualified means for each column. Add effectiveness evidence to every row. And move the records somewhere they cannot scatter, expire silently, or leave with one employee.
